Find the source of delay before redesigning the workflow

A stalled introduction may reflect a weak fit, missing information, a busy receiving team or genuine uncertainty about timing. These require different responses. Trace selected opportunities from account selection through the last recorded action, and ask each participant what they needed to decide.

Compare the documented process with the actual sequence. Informal checks and repeated requests often explain more than a stage chart. The purpose is to identify the decision that cannot be made clearly, then establish whether the constraint is evidence, authority, capacity or the process itself.

  • Who can decide that the handoff is incomplete, and how is that decision returned?
  • Which open questions should remain open until the client or appointed adviser performs its own assessment?

Make the revision specific enough to test

    Describe the change

    Choose a concrete adjustment such as a qualification question, acceptance rule or ownership decision. State the problem it addresses and what should become easier to decide.

  2. Step 02

    Try it in the workflow

    Apply the revision to a defined set of relevant work. Ask the people using it to record ambiguity, unnecessary effort and situations the revised rule does not cover.

  3. Step 03

    Review and document

    Compare the resulting records with the original problem. Retain, adjust or remove the change on that basis, then update the working instructions and responsibilities.

The outputs can include a current-state map, decision criteria, a handoff checklist and an agreed review routine. Their value depends on whether they help people make clearer decisions in live work, so exceptions should remain visible.
